There is no AI that runs a whole company
AI that runs a whole company does not exist. What exists is an operating model — many narrow agents, each holding one bounded decision right.

In February 2026 we handed tech operations to AI agents — service deployments among them — and productivity increased significantly. Today agents run lanes across the business: the books, drafts of client communications, the deploys, the QA. That is a real answer to "can AI run your operations", and it is not the answer the demos give you.
Because here is what did not happen. No single system was handed the company. There is no console where an intelligence surveys the business and decides. What exists is narrower and much more boring: a few dozen decisions that used to sit in my head, each one moved to an agent that holds it under written conditions, each one checked against something that cannot lie. Anyone selling you AI that runs a whole company is selling you a demo, and a demo is a system that has never been wrong in front of you yet.
The work of handing operations to agents is not wiring up tools. It is sorting. Every decision a company makes gets two questions asked of it, and the answers put it in a lane.

The two questions that sort everything
Is there a written rule for this decision? Not "we all know how it works" — written down, specifically enough that something without judgement could follow it.
What does it cost when it's wrong? Not the average case. The bad case, and how fast you would find out.

The agent's job in this lane is to make the information better — pull the history, lay out the options, show me what I am not looking at. Never to decide.
Why AI that runs a whole company is the wrong thing to want
The fantasy of one system running everything is appealing because it removes the sorting work. That is precisely why it fails. The sorting work is the value.
Consider what happens when you skip it. A single agent with broad authority has no lane structure, which means it treats the pricing decision and the log rotation with the same confidence — and confidence is not the scarce resource. Bounded authority is. An agent that can only ever do the thing it was delegated, verified by something external to it, is worth more than a general one, in the same way a contractor with a written scope is worth more than one who improvises.
The honest admission that makes this credible, and it is not the exciting part: most of the value is not in the expensive lane. It is in how many routine decisions turn out to have a rule once somebody is forced to write one down. We assumed half the operation ran on judgement. When we actually sat and wrote the conditions out, a large share of it was a rule nobody had ever typed — the judgement had been habit wearing a costume. That reclassification is the win. Writing it down is a one-time discipline that pays every day afterwards, which is the same reason the readiness checks start with documentation rather than with tooling.
It also explains the most common way AI for business operations in Singapore stalls at the pilot. The pilot works because someone watched it. The rollout fails because nobody wrote down the rule that the watching was standing in for.
The rule the whole thing hangs on
One sentence holds the model together: nothing an agent claims is trusted until it is verified from ground truth.
Not "the agent said the deploy succeeded" — the health endpoint answered. Not "the agent said the entry reconciled" — the statement balances. Not "the agent said the tests pass" — the tests ran, and they run somewhere the agent does not control.
I know how load-bearing that sentence is because of what happens when we forget it. The dominant theme in our own recorded failures is not "the agent tried something reckless" or "the agent hallucinated a plan". It is narrower and more embarrassing: the tool reported success and was wrong. A green result with nothing behind it. Every material incident we have logged traces back to a moment where a claim was accepted without an independent check — and that failure is its own whole category, because a confident false report costs more than a visible failure does. A visible failure gets fixed that afternoon. A false success gets built on.
So the verification loop is not overhead bolted onto the automation. It is the mechanism: it converts "an agent did something" into "a decision was delegated safely", and without it you have hope with better tooling.
What agents did not change
Agents removed a limit on doing. They did not remove the limit on understanding.
We run three concurrent developments, not four. Three is what one person can hold in their head properly; past that you stop directing the work and start rubber-stamping it. The constraint used to be hands — that is what the offshore arrangement was buying, and we went from seven offshore developers to zero by January 2026 once the hands stopped being the bottleneck. I ship bug fixes and change requests five to seven times faster than I did under the old offshore arrangement — my own figure from my own delivery calendar, not a study.
But the ceiling just moved somewhere else. It is now attention: how many lanes a person can genuinely audit, how many exception reports they can read properly before they start skimming. An agent that hands you a hundred decisions to approve has not delegated anything. It has built you a queue.
That is why the two questions matter more than the tooling. Sorting decisions is what keeps the human load in the lanes where human load actually buys something — the no-rule, expensive quadrant, where judgement is the whole product.
